Das neue SAP S\/4HANA-System war technisch live \u2014 aber operativ unbrauchbar. Zentrale Logistikmodule existierten, doch es gab keine echten Tests, keine strukturierte Schulung und keine zuverl\u00e4ssigen ERP- oder EDI-Prozesse.<\/p>\n<p data-start=\"641\" data-end=\"733\">Das Altsystem war abgeschaltet.<br data-start=\"672\" data-end=\"675\" \/>Und pl\u00f6tzlich wurden 13.000 Materialien manuell verwaltet.<\/p>\n<p data-start=\"735\" data-end=\"1011\">Jeder Tag wurde zum Krisenmodus. Lieferungen wurden st\u00fcndlich umgeplant. Kunden \u00fcberfluteten die Leitungen. OEM-Produktionslinien standen still. Im Werk luden Planer Bedarfe manuell herunter, erfassten Daten erneut und hinterfragten Best\u00e4nde, denen niemand wirklich vertraute.<\/p>\n<p data-start=\"1013\" data-end=\"1091\">Das war kein IT-Problem mehr.<br data-start=\"1042\" data-end=\"1045\" \/>Das war ein Kampf um die Gesch\u00e4ftskontinuit\u00e4t.<\/p>\n<h2 data-start=\"1093\" data-end=\"1356\"><strong data-start=\"1093\" data-end=\"1128\">Schritt 1: Klarheit statt Chaos<\/strong><\/h2>\n<p data-start=\"1093\" data-end=\"1356\"><br data-start=\"1128\" data-end=\"1131\" \/>Bevor wir das System anfassten, brauchten wir Transparenz.<br data-start=\"1189\" data-end=\"1192\" \/>Wir haben alles analysiert \u2014 R\u00fcckst\u00e4nde, Kundenbedarfe, Versandpriorit\u00e4ten und Stammdatenl\u00fccken. Das Ergebnis war klar: SAP war nicht das Problem. Die Basis war es.<\/p>\n<p data-start=\"1358\" data-end=\"1470\">Inkonsistente Stammdaten. Unzuverl\u00e4ssiges MRP. Fragw\u00fcrdige Bestandsgenauigkeit. Und ein Team ohne SAP-Erfahrung.<\/p>\n<p data-start=\"1472\" data-end=\"1518\">Also sind wir zu den Grundlagen zur\u00fcckgekehrt.<\/p>\n<h2 data-start=\"1520\" data-end=\"1680\"><strong data-start=\"1520\" data-end=\"1555\">Schritt 2: Fundament reparieren<\/strong><\/h2>\n<p data-start=\"1520\" data-end=\"1680\"><br data-start=\"1555\" data-end=\"1558\" \/>Wir haben die Kernbereiche neu aufgebaut:<br data-start=\"1599\" data-end=\"1602\" \/>Materialstammdaten. St\u00fccklisten. Arbeitspl\u00e4ne. MRP-Parameter. Lagerstrukturen.<\/p>\n<p data-start=\"1682\" data-end=\"1800\">Erst als die Daten stabil waren, gingen wir weiter \u2014 mit strukturierten Workstreams in MM, PP, SD, EWM, TM, PM und QM.<\/p>\n<p data-start=\"1802\" data-end=\"1917\">Keine Big-Bang-L\u00f6sungen. Keine theoretischen Workshops.<br data-start=\"1857\" data-end=\"1860\" \/>Nur fokussierte, schrittweise funktionale Stabilisierung.<\/p>\n<p data-start=\"1919\" data-end=\"2020\">Parallel f\u00fchrten wir sofort Cycle Counting ein.<br data-start=\"1966\" data-end=\"1969\" \/>Denn ohne genaue Best\u00e4nde funktioniert kein System.<\/p>\n<p data-start=\"2022\" data-end=\"2130\">Diese Ma\u00dfnahme ver\u00e4nderte alles \u2014 sie reduzierte Risiken und stellte das Vertrauen in die Zahlen wieder her.<\/p>\n<h2 data-start=\"2132\" data-end=\"2245\"><strong data-start=\"2132\" data-end=\"2182\">Schritt 3: Manuelle Arbeit schnell eliminieren<\/strong><\/h2>\n<p data-start=\"2132\" data-end=\"2245\">Der Wendepunkt?<br data-start=\"2200\" data-end=\"2203\" \/>Die Reaktivierung von automatisiertem EDI.<\/p>\n<p data-start=\"2247\" data-end=\"2393\">Innerhalb von acht Wochen liefen Kundenbedarfe und Versandbest\u00e4tigungen wieder direkt in SAP. Keine manuelle Bearbeitung mehr. Kein Rauschen mehr.<\/p>\n<p data-start=\"2395\" data-end=\"2488\">MRP stabilisierte sich \u2014 mit weniger als \u00b12 % Abweichung bei Fertigwaren und Umlaufbest\u00e4nden.<\/p>\n<p data-start=\"2490\" data-end=\"2645\">Schulungen fanden nicht im Klassenzimmer statt, sondern im realen Betrieb. Nach 7,5 Wochen vermied das Team das System nicht mehr \u2014 es verlie\u00df sich darauf.<\/p>\n<p data-start=\"2647\" data-end=\"2942\"><strong data-start=\"2647\" data-end=\"2669\">Drei Monate sp\u00e4ter<\/strong><br data-start=\"2669\" data-end=\"2672\" \/>\u2022 Vollst\u00e4ndige funktionale Implementierung abgeschlossen<br data-start=\"2728\" data-end=\"2731\" \/>\u2022 EDI vollst\u00e4ndig wiederhergestellt<br data-start=\"2766\" data-end=\"2769\" \/>\u2022 Bestandsgenauigkeit durch Cycle Counting stabilisiert<br data-start=\"2824\" data-end=\"2827\" \/>\u2022 50 % weniger \u00dcberstunden (indirekte Bereiche)<br data-start=\"2874\" data-end=\"2877\" \/>\u2022 Schlankere Planungsteams<br data-start=\"2903\" data-end=\"2906\" \/>\u2022 Keine OEM-Produktionsstillst\u00e4nde<\/p>\n<p data-start=\"2944\" data-end=\"3000\">Was als Chaos begann, wurde zu kontrollierter Umsetzung.<\/p>\n<p data-start=\"3002\" data-end=\"3212\"><strong data-start=\"3002\" data-end=\"3031\">Die wichtigste Erkenntnis<\/strong><br data-start=\"3031\" data-end=\"3034\" \/>SAP zu installieren ist nicht dasselbe wie SAP zu implementieren.<br data-start=\"3099\" data-end=\"3102\" \/>Technologie allein stabilisiert kein Unternehmen.<br data-start=\"3151\" data-end=\"3154\" \/>Disziplinierte Prozesse und kompetente Mitarbeiter tun es.<\/p>\n<p data-start=\"3214\" data-end=\"3452\">Wenn Ihr SAP S\/4HANA-System \u201elive\u201c ist, aber nicht wirklich funktioniert, akzeptieren Sie kein Dauer-Feuerl\u00f6schen.<br data-start=\"3328\" data-end=\"3331\" \/>Reparieren Sie die Basis.
